Why it compounds
Every direct order adds a name. Every name makes the next win-back cheaper, because you are messaging somebody who has already bought rather than paying to reach a stranger. Restaurants that have been taking direct orders for two years have a marketing asset that a competitor cannot buy, and one that gets more valuable the longer it runs.
Where the data actually comes from
Almost all of it from your own ordering, which is why the channel decision matters so much. Secondary sources exist but are thin by comparison.

What to store, and what not to
Store what you will use: contact detail, order history, frequency, average value, and consent status with a date. Do not store card details, and do not collect data you have no plan for. Every extra field on a checkout form costs conversions, so ask for a name and one contact method and let the order history do the rest.
Quality beats size
A list of four hundred people who have ordered twice is worth more than four thousand addresses collected from a competition. Bought and incentivised lists have poor engagement, damage deliverability, and in many cases you have no lawful basis to message them. Grow it slowly from real customers.
The honest limitation
You will not build a list from marketplace orders, and no amount of effort changes that, because the platform holds the relationship. That is the cost of the channel rather than a problem you can solve, and it is the strongest practical argument for having a direct channel at all.

How big should my list be?
There is no target. A useful yardstick is what share of your repeat customers you can contact directly, because that is the number that determines whether a win-back campaign is worth running.
Do I own the data if I change systems?
You should. Check before you sign that you can export your customer list in a usable format. A system that holds your list hostage is a serious risk to the asset.
What consent do I need?
A specific marketing opt-in, recorded with a date and a source, separate from the consent to process the order itself.
Can I use the list to run ads?
Custom audiences from your own list are possible on some platforms but carry additional data protection considerations. Take advice before uploading customer data to an advertising platform.
