The second order is the whole game.

A first order proves you were findable. A second proves you were good. Only one of them predicts a business.

Whether somebody orders a second time is decided mostly by the first experience: accurate timing, correct order, food that travelled well. After that, a prompt within their natural reorder window helps. Acquisition spend is wasted if the second order does not follow, so fix the experience before increasing the top of the funnel.

Most of it is decided before any marketing

Was the order right, was it on time, was the food still good on arrival. Those three account for most of the decision, and no email fixes a cold delivery. This is why restaurants with a retention problem should look at their operations before their marketing: you cannot message your way out of a bad first experience.

The window is shorter than you think

There is a period after a good first order where somebody is receptive, and it is roughly their natural reorder gap for that kind of food. Miss it and you are competing again with every other option. A prompt inside that window works. The same prompt two months later reads as an ad.

What to send, and when

One message, shortly after the natural window opens, referencing what they ordered. A small incentive helps for a second order specifically, because it is the highest-value conversion you will make and it only has to be paid once. After the second order, stop incentivising: the habit is what you were buying.

Ask why, on the ones who do not return

A short question to customers who ordered once and never again is uncomfortable and unusually informative. The answers are rarely mysterious: it arrived cold, it took longer than quoted, an item was missing. Those are all fixable, and none of them would have shown up in your sales figures.

The honest limitation

A share of first-time customers were never going to return: visitors, people trying somewhere different once, people who did not like the food and never will. Chasing every one of them wastes effort. Fix the mechanical failures, prompt once, and accept a floor.

What percentage should come back?

It varies enormously by format and location, so measure your own and watch the trend rather than chasing a benchmark. The direction matters more than the level.

Is a discount the right incentive?

For the second order specifically, it can be, because you are buying a habit rather than an order. Make it one-off and do not repeat it, or you train people to wait.

Should I ask for a review or a reorder first?

Review first, shortly after the meal while they are pleased. The reorder nudge comes later, inside the natural window.

What if they ordered through a marketplace?

You usually cannot contact them, which is precisely the structural problem: you paid a commission to acquire somebody you cannot follow up with.
